Bad coffee at a candor session is evidence.
It tells people the organization wants expensive truth on cheap terms. Put a Crossing between ordinary meetings, make attendance mandatory, and treat participants like calendar inventory—you’ll get the reciprocal return: minimum viable compliance.
Convene it differently:
Name the spend: “We are suspending operations for four hours because your truth is worth that price.”
Host materially: good food, a deliberate room, no operational interruptions.
Mark acceptance: ask each person to sign in or recite the preamble before entering the protected container. Attendance becomes acceptance, not capture.
Then the return gift is candor.
Do not use this when junior people still pay for contradicting senior people, or when the team is too depleted to carry social heat. Cool the system and rebuild trust first. Otherwise hospitality becomes decoration around coercion.
If you want unvarnished truth, make the price you’re paying to protect it impossible to miss.
