Microsoft’s 2026 Work Trend Index is a useful confession: the models moved first, and management didn’t. Read plainly, the technology is ready to act before many organizations are ready to hear, “We’re not sure.”
That’s the deeper diagnosis people miss. Planning tools are not mainly forecasting tools. They are communication tools. Their real job is to make uncertainty socially admissible before the miss, not after the damage.
When they fail at that, teams don’t become more accurate. They become more political. They pad estimates, overcommit, add hidden insurance, and wait for reality to make honesty permissible. The waste shows up in operations. The cause is earlier: doubt had nowhere safe to go.
A serious operator should test planning systems with one question: do they help people state uncertainty early enough to change the plan? If not, you don’t have a planning system. You have management theater.
