The fastest way to make candor unsafe is to formalize it too early.

Confucius drew the line cleanly. Li is ritual form: the meeting agenda, the rule set, the calendar invite, the “No-Blame Covenant.” Ren is the current: trust, benevolence, shared history between people. Li can be designed. Ren has to be generated.

That matters more now because modern work is producing more Li and less Ren. AI reduces the need to collaborate. Distributed work removes the accidental contact that once turned coworkers into humans to each other. What remains is often the residue of collaboration: scheduled meetings with agendas, transactional coordination with minimal context. Li without Ren.

Then the form flips. A blameless postmortem becomes management theater. The rule is simple: never build a ritual container larger than the shared humanity you have available to fill it.
