If the real decision happens after the meeting, you’re in Management Theater.

The tell is easy to spot: the calendar is full of Strategy Reviews, Alignment Sessions, Culture Conversations. The deck is polished. Everyone says the expected thing. Then the actual call gets made later—in a Slack DM, in the CEO’s head, or in the quiet war between two executives.

This is not just too much process. It’s what happens when the forms outlive the trust required to fill them. The ritual remains because stopping it would be an admission, and in these systems admissions are dangerous. So the meeting continues after the truth has already left the room.

Each hollow ceremony teaches the same lesson: don’t surface reality here. Bring performance to the official channel. Bring truth somewhere private.

Ignore it long enough and the organization does not become more aligned. It becomes impossible to surprise with reality until reality does it for you.
